Stakeholder Analysis Canvas
Why to use?
Identify potential workshop participants and agree on actual participants.
When to use?
Before the workshop, use the Stakeholder Analysis Canvas to identify who can and cannot, as well as who should and should not, participate.
For a successful Data & AI Design Thinking Workshop, it is crucial to assemble a diverse team:
Decision makers, action takers and input givers
Data & AI product users, owners and implementors
Business, data, analytics, IT and legal experts
Tip: Look for 't-shaped' individuals: people with deep expertise in one domain and basic knowledge in adjacent domains.
How to use?
I. Preparation
① Fill the canvas header and footer:
a) Header: label Focus on in the canvas header with a white sticky note "Workshop participants".
b) Footer: add a legend with sticky notes in the corresponding color:
Green sticky notes: "Takes part."
Yellow sticky notes: "May take part."
Red sticky notes: "Does not take part."
Blue sticky notes: "Potential participant"
White sticky notes: "Question / Assumption / Insight / Decision / Task"
II. Brainstorming
Before you start brainstorming the potential workshop participants, bring to mind the objective and key results of the workshop e.g., review the Data & AI Strategy Framework canvas (red sticky notes: Objective & key results) and / or Data & AI Design Thinking Workshop canvas (blue sticky notes: Objective & key results).
During the brainstorming, answer the following questions and place blue sticky notes with the role and - if possible - name of the potential workshop participant in the appropriate box on the canvas:
② Who makes critical decisions during the workshop or about the data / AI product(s) and TOP initiatives after the workshop? ➡️ Decision Makers
③ Who buys or sponsors the data / AI product(s) and TOP initiatives? ➡️ Economic Buyers
④ Who uses and / or benefits from the data / AI product(s)? ➡️ End Users
⑤ Who disapproves the data / AI product(s) and TOP initiatives and might sabotage the workshop and follow-up projects? ➡️ Saboteurs
⑥ Who endores the data / AI product(s) and TOP initiatives and influences decision makers, economic buyers and end users in a positive way? ➡️ Influencers
⑦ Who supports or consults the decision makers, economic buyers and end users on the data / AI product(s) and TOP initiatives? ➡️ Recommenders
⑧ Who implements the data / AI product(s) and executes the TOP initiatives? ➡️ Implementors
Tip: If a person or function serves multiple roles e.g., decision maker and economic buyer, place the sticky note at the edge of the two corresponding boxes or duplicate the sticky note.

A: If you used the Data & AI Strategy Framework canvas before to identify stakeholders and placed the stakeholders on blue sticky notes on the Sort in box of the Stakeholder Analysis canvas (left side of the canvas), move the blue sticky notes to the appropriate boxes as described above with the guiding questions.
III. Discussions & Decisions
For each potential workshop participant on the Stakeholder Analysis canvas, discuss the pros and cons whether the stakeholder should (not) and can (not) participate in the workshop, make a decision and change the color of the sticky note accordingly:
Green sticky note if the stakeholder should attend and also is able and willing to attend.
Red sticky note if the stakeholder should NOT attend or is not able or willing to attend.
Yellow sticky note if there is no common agreement on whether the stakeholder should, can or will attend.
Tip: An efficient workshops consists of about 5 to 10 participants. If there are less, important decision makers, input givers, and action takers are probably missing. Rethink who is missing (i.e. repeat II. Brainstorming). If there are more than 10, this might result in too many lengthy discussions and some people might not be actively participating. Rethink who is necessary (i.e. repeat III. Discussions & Decisions)
